How to Do Competitor Analysis With AI

Updated 7 October 2026 · ModernExpert.AI editorial team

Quick answer

Use AI to brainstorm a full competitor list (direct, indirect and 'do nothing'), build a comparison framework, and analyse competitor websites and reviews you collect. Then verify each competitor yourself and use the gaps to decide how you will be different.

Three kinds of competitor

Customers compare you with more than look-alike businesses. Ask AI to list all three types:

  • Direct competitors — similar offer to the same customer.
  • Indirect competitors — a different solution to the same problem.
  • The status quo — spreadsheets, a cousin who 'does it', or simply not bothering.

Build the comparison framework

Ask AI to create a table with the criteria your persona cares about: price, features, speed, service, location, guarantees, reviews. Then fill it from real sources — competitor websites, pricing pages, review sites and, where possible, a mystery-shop enquiry. AI's memory of competitor pricing is often out of date.

Mine reviews for weaknesses

Customer reviews are the richest free source in competitor analysis. Copy a selection of three-star and below reviews for each competitor and ask AI to group the complaints. Recurring complaints are openings: slow response, hidden fees, poor onboarding, no local option.

Positioning and differentiation

With the table and complaint themes in hand, ask AI to suggest three positioning options and draw a simple two-axis positioning map (for example price versus level of service). Choose a position you can genuinely deliver and that matters to your customer — 'cheaper' is rarely a lasting advantage for a small business.

Keep watching

Competitors change prices and offers. Set a quarterly reminder to refresh your table, and ask AI to summarise what changed and whether it affects your plan.

Prompts to try

Competitor brainstorm

For [business] serving [customer] in [area], list likely direct competitors, indirect alternatives and status-quo options. Mark which you're unsure exist so I can verify.

Review mining

Group these competitor reviews into recurring complaints and praise, with counts. Suggest 3 ways a new business could differentiate. [paste]

Positioning

Given this competitor table [paste], propose 3 distinct positioning statements for my business and the trade-offs of each.

Common mistakes

  • Saying 'we have no competitors'.
  • Using AI-recalled prices without checking.
  • Competing only on price.
  • Ignoring indirect alternatives.

Frequently asked questions

Can AI find all my competitors?

It gives a useful starting list, especially for well-known companies, but often misses small local or new businesses. Check search results, maps listings and directories too.

How many competitors should I analyse?

Five to eight in detail is usually enough: the three or four closest direct competitors plus the main indirect alternatives.

What should a competitor analysis section include?

A comparison table, a summary of strengths and weaknesses, a positioning map or statement and a clear explanation of how you will win customers.
